Selling a home in San Francisco isn’t like selling anywhere else, and the sellers who lose the most money almost always make the same handful of mistakes. Between the two of us, we’ve spent over 20 years selling in this city, and we’ve watched these five errors cost people real money again and again. Here’s the thing to understand first: San Francisco isn’t one market, it’s dozens of submarkets stacked on top of one another.

What sells a home in the Mission is different from what sells in Pacific Heights, which is different again from a luxury condo tower downtown. With that in mind, here are the five biggest mistakes, and how to avoid every one.

Mistake #1: Waiting for the perfect time costs you the window. There’s an old saying we love: the best time to plant a tree was 20 years ago, and the second best time is now. A lot of sellers sit and wait for a perfect moment that never quite arrives, and while they wait, life keeps going. The truth about timing in San Francisco is that there’s no single magic day, but there are rhythms. We have a strong fall market that runs from about August into November, and a spring market after that.

We recently had a seller in the Mission who needed more space and decided to move to Oakland. We timed his listing right after Labor Day, put it on the market in September, and immediately received two offers, both well over asking. That’s what good timing does. It’s not about waiting for perfect, it’s about hitting the window on purpose.

Mistake #2: Overpricing gets you a stale listing, not more money. This is the most common mistake we see, and it’s an emotional one. Sellers hesitate to price at, or under, market value because they’re convinced the home is worth far more. But here’s what’s happening right now: homes priced under market value are getting bid way up. Everyone loves the story of the million-dollar overbid, but they forget the property was often priced two million under its real value to begin with. So underpricing, done strategically, tends to generate competition and drive the final number higher than the seller even hoped for. One of our clients wanted to move to Lake Tahoe and had a specific price they’d accept, so we staged the home, listed it “coming soon” priced transparently at their number, and within three weeks they had a full-price offer and moved to Tahoe.

Another client asked us to set a building record, so we priced their home 20% under what they’d actually accept, generated multiple offers, and landed well above their target. As a rule of thumb right now, we like transparent pricing for “coming soon” and underpricing when we go live on the MLS. Trends change all the time, but that’s the strategy working best at the moment.

“There's no one-size-fits-all in this city. The plan has to be built around your home and your goals, not somebody else's. ”

Mistake #3: Spend only where buyers actually feel it. You don’t need to gut your home. You need to focus on what buyers actually notice and feel, paint, flooring, kitchens, and bathrooms, because those areas show their age the fastest. Sometimes the fix is beautifully simple. We had sellers with dated brown granite countertops who didn’t want to replace them, so we brought in a color specialist and painted the cabinets to a palette that made the granite feel warm and intentional instead of dated.

The return on the right improvements can be enormous, and we’ve seen $20,000 spent strategically translate into over $150,000 more at the sale. The key is knowing where to spend and where not to. And if a seller doesn’t want to spend at all, that’s okay too. We work with what we have, deep clean, get beautiful photography, and virtually stage the home at no cost, so buyers see its full potential.

Mistake #4: The number that matters is your net, not the sale price. Sellers naturally fixate on the sale price, but the number that really matters is your net proceeds, what you keep after everything. We had a seller who’d owned his home since the 1980s and was reluctant to remodel. Together we asked the real question: was it worth spending $50,000 to earn an extra $100,000? He did the improvements, walked away with more than he’d planned, and still covered the cost of the work.

That’s why we always encourage sellers to look past the headline number to what they’re actually netting, the tax implications, and what their next move looks like. We’re not tax advisors, so we’ll always point you to your CPA, but our job is to help you see the entire picture, not just the number on the offer.

Mistake #5: No two San Francisco homes sell the same way. This one ties everything together. Every neighborhood, every building, and every buyer is different, and that’s exactly what makes San Francisco special. We had a seller in a downtown high-rise, a segment where values had been slower than the rest of the city, who wasn’t sure staging and paint were worth it.

We knew presentation would matter enormously there, so we made sure buyers could walk in and immediately see what made the home special. He received a full-price offer and closed in under 30 days, while other units in the building sat for two months or more. Same city, completely different strategy. There’s no one-size-fits-all here. You have to understand the neighborhood, the building, the property, and most importantly, who the buyer is likely to be. That’s how you build a strong strategy from the start.

So there they are, the five big mistakes we see sellers make in San Francisco: waiting for the perfect time, overpricing, spending on the wrong improvements, chasing the sale price instead of the real goal, and treating every property the same. The thread through all of them is simple: there’s no one-size-fits-all in this city, and your plan has to be built around your home and your goals, not somebody else’s. In the 20 years between us, we’ve seen just about everything, and we build a plan that makes sense for your specific situation, not a cookie-cutter one.
